How to Estimate Hotshot Maintenance Cost Per Mile

Maintenance costs arrive irregularly, but freight rates need to cover them consistently. Use historical spending and a realistic reserve rather than treating repair-free weeks as zero cost.

Calculate historical maintenance CPM

Historical maintenance cost per mile = maintenance and repair spending over a defined period ÷ miles driven in that same period. If an operator spent $3,600 over 30,000 miles, the historical average is $0.12 per mile. This is an example, not an industry benchmark.

Budget for future repairs

If your planning allowance is $0.15 per mile, 800 total trip miles call for $120 in a maintenance budget. That allowance is a forecast, not proof that $120 was spent during the trip.

Separate categories

Track routine oil and filter service, brakes, suspension, drivetrain repairs and unplanned downtime. Keep tire expenses separate if you already budget tires independently. Major capital improvements may need different accounting treatment.

Do not double count reserves

When comparing projected and actual profitability, do not subtract both a maintenance reserve and the same repair invoice as if they were two distinct costs. Maintain separate forecast and actual views.

Update the assumption

Review maintenance CPM as mileage and equipment age change. Compare recent expenses with your reserve and adjust future quotes without rewriting historical load results.
